Back to the original texts. Back to first principles. Back to what the work was actually for. That phrase sat with me this year more than any product roadmap or media trend forecast. Because what we tried to build with The Charlotte Mercury and Mercury Local was not new journalism. It was old journalism, rebuilt with eyes open. * ## The Year We Stopped Pretending Local journalism didn't fail because people lost interest. It failed because the business logic stopped matching the civic mission, and everyone quietly agreed not to say that out loud. Newsrooms shrank. Beats disappeared. Meetings went uncovered. Power learned it could operate unobserved on Tuesdays and Thursdays at 2 p.m. This year was about refusing to accept that as normal. The Charlotte Mercury focused on the unglamorous mechanics of local power: City Council, zoning boards, historic district commissions, election rules, committee votes that never trend but always matter. Mercury Local became the scaffolding that made that coverage possible without burning people out or selling readers' attention to the highest bidder. No growth theatrics. No volume arms race. Just the work. * ## What AI Actually Did for the Work AI became useful the moment we stopped asking it to be impressive. Used properly, it does not replace judgment. It restores time. It transcribed meetings no one else could afford to attend. It organized agendas, filings, and public records that otherwise die in PDFs. It helped surface patterns across months of votes and testimony so human writers could focus on context, verification, and explanation. Here's the unexpected analogy that kept coming back to me: AI, in this setting, is a good dishwasher. It does not decide what meal to cook. It does not choose who you invite to dinner. It simply clears the plates so the conversation can continue. When people complain that AI cheapens journalism, what they are often reacting to is not the tool, but its misuse. Flooding the zone with content is not journalism. Using machines to remove drudgery so humans can think is. That distinction is the whole project. * ## A Tuesday Afternoon That Explains Everything Midway through the year, a zoning meeting ran long. Not dramatic long. Procedural long. The kind of meeting that used to be covered by one exhausted reporter and is now covered by no one. The discussion centered on a small set of conditions attached to a rezoning request. No speeches. No shouting. Just a quiet back and forth that would shape a neighborhood for decades. Those conditions passed unanimously. Nothing about it would have gone viral. Everything about it mattered. Without transcription, without structured analysis, without someone actually reading the supporting documents, that decision would have vanished into the municipal void. Instead, it was documented, contextualized, and explained. That is the entire case study. Local journalism lives or dies in rooms like that. * ## By the Numbers, Without the Theater What we accomplished this year is measurable, even if it isn't flashy. Hundreds of public meetings indexed, transcribed, and analyzed. Multiple civic beats sustained by a deliberately small editorial operation. A consistent publishing cadence that did not rely on exhaustion. Zero third-party trackers. Zero surveillance advertising. Advertising relationships that respected readers rather than harvesting them. None of this is accidental. All of it is design. * ## Why This Model Holds There is a temptation in media to confuse motion with progress. To equate scale with success. To believe that if something does not grow quickly, it is failing. But civic institutions do not need to grow quickly. They need to endure. Local journalism is closer to a bridge than a broadcast. You notice it most when it collapses, and you rarely praise it when it simply works. The goal is not spectacle. The goal is that people get across safely, day after day. That is what we tried to build this year. * ## As the Year Closes The Romans marked the end of the year not with celebration but with accounting. What was promised. What was delivered. What still required repair. By that standard, this year mattered. Not because it solved anything permanently. Not because it proved a theory. But because it showed that careful, principled local journalism is still possible when you stop asking it to behave like a tech product and start treating it like infrastructure.
